What is the difference between a fractional CMO and an AI CMO?

A fractional CMO is an experienced marketing executive who works for a business part time, often one to three days a week. An AI CMO is software that plans the marketing on a schedule and, in many products, produces the work as well. One sells senior judgment; the other sells a weekly planning and production rhythm.

The fractional CMO sets strategy, leads whoever does the work, and reports to the owner. The fee buys a senior person's experience without a full-time salary. The production, meaning the pages, emails, posts and ads, usually comes from a team, an agency or freelancers the fractional CMO directs, and is paid for separately.

The AI CMO reads the business, ranks what to fix, writes the plan, briefs the work and reviews the results each cycle. The full definition is in the guide to what an AI CMO is. When the same system also produces and ships the work under review, it is closer to an AI marketing agent. Either way, a human still approves anything that commits the business.

What does a fractional CMO cost in New Zealand?

In New Zealand, published 2026 rates put a fractional CMO at NZD 4,000 to 6,000 a month for strategy only, and NZD 6,000 to 10,000 or more when hands-on execution is included. Larger small businesses pay up to about NZD 12,000. Prices are almost always quoted excluding GST, which adds 15%.

Two Auckland sources agree on the bands. King Tide's April 2026 guide prices a strategy-only fractional CMO at NZD 4,000 to 6,000 a month and a hands-on one at NZD 6,000 to 10,0001. Kyttn's September 2026 price page lists the same strategy band, NZD 6,000 to 10,000 or more with execution, and a diagnostic at NZD 489 plus GST2. Marketplace Maestro quotes NZD 6,000 to 12,000 a month for SMEs with NZD 3 million to 20 million in revenue3, on engagements of 6 to 12 months at one to three days a week.

Hourly benchmarks come from contract rates. Robert Walters' 2026 salary guide puts Auckland CMO contract rates at NZD 160 to 240 an hour4. At one day a week, roughly 35 hours a month, that works out to about NZD 5,600 to 8,400 a month, which sits inside the published fractional bands. What does a fractional CMO cost in Australia?

In Australia, fractional CMOs charge about AUD 6,000 to 18,000 a month, depending on how many days a week they work, with day rates from roughly AUD 1,200 to 3,000. A few managed plans start lower, from about AUD 1,800 a month. Quotes usually exclude 10% GST.

Contract rates for comparison: Robert Walters lists New South Wales CMO contract rates at AUD 120 to 160 an hour4, excluding superannuation. Independent fractional CMOs charge above that, because they carry their own downtime and business costs.

What a full-time CMO costs, for comparison

A full-time CMO costs NZD 230,000 to 300,000 in base salary in Auckland and AUD 220,000 to 300,000 in New South Wales, before KiwiSaver or superannuation, recruitment and bonuses. That is roughly NZD 22,000 or AUD 21,700 a month in base salary alone, which is why most businesses of 5 to 50 staff never hire one.

Robert Walters' 2026 guide puts the Auckland CMO average at NZD 265,000 and the New South Wales average at AUD 260,0004. On top, New Zealand employers now pay more KiwiSaver: Inland Revenue confirms the default employer contribution rose from 3% to 3.5% on 1 April 2026, and rises to 4% on 1 April 202810. On an NZD 265,000 salary, 3.5% is about NZD 9,275 a year before employer superannuation contribution tax. In Australia, the superannuation guarantee reached 12% on 1 July 2025, according to the ATO11, which takes an AUD 260,000 salary to about AUD 291,200.

King Tide puts a New Zealand full-time CMO at NZD 220,000 to 300,000 all in1, close to the recruiter figures. The point for a small business is scale. A fractional CMO at NZD 6,000 a month costs about a quarter of the full-time salary and buys perhaps a fifth of the hours, which is a fair trade when the business needs a few senior decisions a month and poor value if it needs daily execution.

What does an AI CMO cost?

An AI CMO costs a monthly fee plus the owner's review time. No independent survey prices AI CMOs in New Zealand or Australia yet, so the honest guide is published price pages. The few that publish prices charge a setup fee and then hundreds to low thousands a month, well below a fractional CMO.

Published NZD examples are rare. Growin, a New Zealand AI marketing agency, publishes an NZD 1,500 setup and NZD 500 a month package plus GST12, scoped to ads and lead intake. The invoice is only part of the cost. Count four things:

  • Setup. Connecting the website, analytics, CRM and ad accounts, and writing down the positioning the system plans against.
  • Monthly fee. Software or service, usually priced per month, often in USD for self-serve products.
  • Review time. About an hour a week from the owner or lead, plus a longer monthly review. This is the cost nobody invoices.
  • Production. If the AI CMO only plans, someone still has to make the work. A product that also produces and ships it removes this line.

What each option actually buys

A fractional CMO buys senior judgment, accountability and the ability to lead people, in a few days a month. An AI CMO buys a planning and production rhythm that runs every week, at the cost of the owner's review time. They fill different gaps, so the useful comparison is by job rather than by price.

The fractional CMO's value sits in decisions with money attached: which market to enter, how to position against a bigger competitor, whether to raise prices, which agency to hire and when to fire it. They bring pattern recognition from other businesses and they sit in the room. King Tide's own guide is titled around the weakness, arguing that strategy without execution is a waste1, which is the risk of buying senior hours with nobody to carry out the plan.

The AI CMO's value sits in hours. Salesforce's State of Marketing, surveyed late 2025 across 4,450 marketers, reports AI agents freeing 6 to 7 hours a week for strategic work13, and HubSpot's 2026 State of Marketing found 32.82% of respondents saying AI tools save their teams 10 to 14 hours a week14. Both are vendors selling AI, so treat the numbers as direction. Hours saved matter most to a business whose marketing stalls for lack of them.

Fractional CMO or AI CMO: a decision table

Choose by the problem in front of the business. A strategic decision nobody inside has made before points to a fractional CMO. Marketing that keeps stalling for lack of weekly hours points to an AI CMO. A growing business with both problems is usually best served by combining them, with the senior hours kept small.

When to combine a fractional CMO and an AI CMO

Combine them when the business needs a few senior decisions a month and weekly execution. The fractional CMO sets positioning, priorities and the numbers that matter, then reviews results monthly. The AI CMO or agent turns those decisions into weekly work. The business buys senior hours only for judgment, which keeps the fractional engagement at the strategy-only end.

In practice the split looks like this. The fractional CMO spends day one on positioning and a quarterly plan. The AI system reads that plan, breaks it into weekly work, produces drafts and reports. The owner approves what ships each week. Once a month the fractional CMO reads the report, changes the priorities and kills what is not working. With a strategy-only fractional engagement at NZD 4,000 to 6,000 a month, the combined cost stays well under a single senior hire.

This only works if the two share one written record: the positioning, the plan, the briefs and the results in one place both can read. Without that, the fractional CMO plans in a slide deck, the software plans from the website, and the owner gets two plans that disagree.

The risks on each side

The fractional CMO's risk is a plan with nobody to carry it out, and limited hours when something urgent comes up. The AI CMO's risk is relabelled software that plans badly, and unreviewed output that makes claims the business cannot support. Each risk has a simple test you can run before signing.

For a fractional CMO, ask who will produce the work and what that costs, how many hours a month are included, and what happens in a week when the business needs an answer and it is not one of their days. Ask for the plan they wrote for a business your size.

For an AI CMO, ask what it reads before planning, what it produces each week and where the human approves. Gartner predicts over 40% of agentic AI projects will be cancelled by the end of 2027, and estimates only about 130 of the thousands of agentic AI vendors are real16. Smaller organisations are also slower to scale agents: McKinsey's State of AI 2026, surveyed mid 2026, found 22% of respondents at smaller organisations scaling AI agents, flat on the year17. A short paid trial with a written report at the end is the safest way to buy.
